Metabolism Explained: Why Some People Lose Weight Faster

Some people seem to eat what they want and stay lean. Others gain weight with minimal caloric surplus. Is this real, or just perception? Metabolic science has compelling answers — and they're more nuanced than either 'metabolism doesn't matter' or 'slow metabolism is destiny.'
Components of Total Daily Energy Expenditure
TDEE breaks down as: Basal Metabolic Rate (~60–70% of TDEE), Thermic Effect of Food (~10%), Exercise Activity Thermogenesis (~5–10%), and Non-Exercise Activity Thermogenesis (~15–30%). NEAT — the calories burned through all movement that isn't formal exercise — is the most variable component and plays a critical role in metabolic differences between individuals.
How Large Is Metabolic Variation?
Well-controlled metabolic ward studies show BMR varies by approximately ±200–300 kcal/day between individuals of identical body composition, age, and sex. This is meaningful but not as extreme as popular belief. The bigger variation comes from NEAT, which research shows can differ by up to 2,000 kcal/day between sedentary and fidgety individuals of similar weight.
Adaptive Thermogenesis
When in a caloric deficit, the body actively reduces energy expenditure beyond what lean mass loss predicts. This 'adaptive thermogenesis' averages 100–200 kcal/day reduction in a moderate deficit but can reach 500+ kcal/day in aggressive long-term restriction. It's mediated by reduced thyroid hormone, sympathetic nervous system downregulation, and dramatically reduced NEAT.
Genetic Factors
Twin studies suggest 40–70% of BMR variance is heritable. Key genetic factors include thyroid hormone sensitivity, mitochondrial efficiency, FTO gene variants (associated with appetite and obesity risk), and adipocyte biology. However, genetic predisposition is not genetic destiny — lifestyle factors consistently modify the expression of metabolic genes.
What You Can Actually Change
Increasing lean muscle mass (the most metabolically active tissue) raises BMR by approximately 6–7 kcal/lb of muscle gained. High-protein diets increase TEF. Movement throughout the day (NEAT) is the most responsive component of TDEE. Sleep quality directly affects metabolic rate and appetite hormones. These levers are real and meaningful over months of consistent effort.
Metabolism matters — but it's far more modifiable than popular discourse suggests. Build muscle, stay active throughout the day, sleep adequately, eat sufficient protein, and avoid prolonged aggressive restriction. The metabolic variation between people is real; the fatalism it inspires is not.
